Learn how to run a custom backpack oem program for North America: materials, tech pack, sampling, QC and shipping. Get OEM/ODM-ready checklists and quote
What Happens Between the PO and the Loading Bay
If you are targeting North America with a mid-range positioning, the key is to prevent variance: materials, trims, workmanship and packout rules must be written and checked.
Which variables the programme actually locks down
Judge the visit by the records you are shown, not by the display wall.
The sequence from cutting table to carton
- Start by agreeing claim scope, budget band and packout, then sample.
- By spec, material sourcing locks the coating/laminate spec, fabric route and trim vendors.
- Draft the patterns, fix the tolerances and map where reinforcement goes.
- Control shade lots, then confirm marker efficiency and grain at cutting.
- Build up the load points, then apply the seam and stitch specification on the line.
- Jig the placement so hardware, branding and accessories land in the same spot every time.
- Final stage: AQL sampling, carton marking and the shipping set.

Choosing the Best Materials for Custom Backpacks
| Material | Performance | Cost Range | Preferred For | Advantages & Trade-offs | Risks & How to Control |
|---|---|---|---|---|---|
| PU coated polyester (600D, per the specification) | Good repellency (ISO 4920 / AATCC 22 per spec); moderate barrier (ISO 811 as specified) | US$1.2–6.0 / meter (to spec) | Value/core lines where print clarity matters | Upsides: cost controlled. Watch-outs: coating wear over time | Define spray rating targets and abrasion benchmarks; protect high-wear zones |
| Recycled RPET (route, per the specification) | Sustainability positioning; performance depends on coating/laminate (ISO 4920 / ISO 811 per spec) | US$1.5–3.8 / meter (to spec) | Eco positioning programs and corporate procurement | Advantages: sustainability narrative. Limitations: supply stability and lot drift risks | Lock supplier lots, traceability and color delta; validate print and coating compatibility |
| Canvas / cotton (per the specification) | Good hand-feel and print; waterproofing depends on finish (AATCC 22 as specified) | US$1.0–3.5 / meter (to spec) | Retail lifestyle lines, totes and promotions | Merits: classic look. Watch-outs: heavier; stain risk without finish | Define shrinkage and colorfastness tests (AATCC 61 / ISO 105 per spec); specify lamination if needed |
A fast way to cut the material list
- Begin with the conditions: scuff zones, stress points and water contact decide the material.
- Main compartment only is one option; decide if the claim spans the whole bag or zones.
- Cite the ISO, AATCC or ASTM references in your pack and state what passes.
- Pick trims that suit the chosen route: zipper type, sliders, buckles and webbing strength.
- Print and branding compatibility is confirmed on the real fabric.
- Evaluate transit rubbing risk, because visible creases are freight damage far more often than stitching faults.
From Brief to Approved Sample
Building a pack a production team can quote from
How an OEM/ODM build is taken from brief to bulk
- Start with the end user, the shelf price and the positioning.
- Lock claim scope, then confirm the test plan to spec.
- To build it, add the BOM, then the measurement table, then the tolerance map, then artwork placement.
- Prototype sampling validates fit, structure and the material route.
- By PP, BOM and packaging route are final.
- First, sign the QC checklists and golden sample; only then cut bulk.

Cutting re-sampling out of the calendar
The case for building it the same way twice
Success example (anonymized): a mid-range program targeting North America reduced rework by freezing a single tech pack, running one pre-production sample using the final BOM, and aligning QC checkpoints before cutting. Reproducible builds remove the annual need to qualify someone new when reordering.

What the programme is set up to do well
Integrating the wheel housing and the handle channel
A rolling backpack is two products sharing one shell, and the pattern work sits in the join between them. The wheel housing is drafted as a reinforced pocket that carries the axle load into the base structure rather than into the shell fabric, and the housing panel is cut from a coated or double-layer material. QUANZHOU JUNYUAN BAGS dimensions the housing to the wheel diameter with clearance for the axle boss.
The telescoping handle needs a dedicated channel inside the back structure. That channel is drafted with clearance on both the tube and the slider mechanism, because a channel cut to the tube nominal size will bind once the back panel is quilted or padded. The pattern also carries the cut-out and reinforcement needed at the point where the tube exits the shell.
Harness concealment, kick plate and load transfer
Shoulder straps on a rolling pack are used occasionally, so they are drafted to stow. The stow pocket is patterned into the back panel with a zipper closure and enough depth that the strap webbing does not create a ridge against the user's back when the pack is worn rather than rolled.
| Element | Specification | Function |
|---|---|---|
| Wheel housing | Coated pocket, clearance for axle boss | Carries axle load into the base |
| Handle channel | Clearance on tube and slider mechanism | Stops binding after padding |
| Kick plate | Moulded or coated lower back panel | Protects the panel from kerb abrasion |
| Harness stow | Zippered pocket, depth for webbing bulk | Keeps the back flat when worn |
The kick plate covers the lower back panel, which is the area that meets kerbs, steps and boot sills. It is drafted as a moulded or coated piece that wraps slightly around the base edge rather than stopping flat at the seam, because a flat edge is where the plate peels.
Wheel and handle assemblies add measurable weight, so the pattern notes the component weights so the finished specification can be quoted accurately. Cabin size limits differ by carrier, and a rolling pack is often graded to two sizes, which means the base, housing and channel are re-dimensioned rather than simply scaled.
Balance is the detail most often missed. The wheel position relative to the packed centre of gravity determines whether the pack tracks straight or drifts, and that is decided on the pattern by where the housing sits along the base. A housing placed too far forward makes the pack tip when it is stood upright on a station platform.
Wheel material is specified with the housing. Polyurethane wheels run quieter and mark floors less than hard plastic, but they cost more and wear faster on rough surfaces; the choice is recorded because it changes both unit price and the replacement part programme.
Packed cartons are drop and vibration tested to ISTA 3A, and handle wobble and wheel alignment are checked as Major defects under the AQL 2.5 plan. Sampling runs 6 to 10 working days, or 12 to 15 working days where a custom housing mould is needed.
QUANZHOU JUNYUAN BAGS returns pricing within 24 to 48 hours. Construction sequencing is set out under bag manufacturing process, and cabin-oriented sizing is discussed in custom travel bags.
Chassis component matrix: tolerance, cost and what each part adds
On a rolling pack the money is not in the fabric, it is in the chassis. Wheel assemblies, the telescoping handle, the frame sheet and the axle hardware together can be 35 to 45 percent of the FOB cost, and each part carries a tolerance that has to be stated before tooling is cut. Buying the chassis on a drawing alone is the fastest way to a wobbly handle in the field.
| Component | Specification | Unit cost | Programme effect |
|---|---|---|---|
| Wheel assembly | 60 mm PU tyre, 80 Shore A, 8 km wear run | USD 2.40–4.80 | Sets roll noise and kerb feel |
| Telescoping handle | 3-stage aluminium, 8,000 extension cycles | USD 6.50–11.00 | New profile enters the USD 300–2,500 tooling band |
| Frame sheet | 1.2 mm PE board, 40 mm spine channel | USD 0.90–1.60 | Carries load into the axle |
| Kick plate | 0.8 mm TPR skin, 150 mm tall | USD 0.70–1.40 | Takes kerb and stair abrasion |
| Axle and rivets | 8 mm steel axle, ASTM B117 48 h | USD 0.40–0.90 | Salt spray failure is the top coastal return |
Amortisation decides how far you can go. A USD 1,200 handle tool spread over 500 pieces adds USD 2.40 per unit; over 5,000 pieces it adds USD 0.24. That is why a chassis decision made for a 500-piece test order often has to be revisited before the second season, and why our SGS-verified production base quotes the tooling line separately from the unit price.
Five gates before a rolling chassis is released to tooling
Tooling is the only irreversible step in a rolling programme, so everything that can be proven on a mock-up should be proven on a mock-up. The gates below cost days; skipping them costs a tool.
- Gate 1 — drawing freeze at day 0 with stack-up tolerances written down: wheel housing ±1.5 mm and handle channel ±1.0 mm, or the third stage will bind under load.
- Gate 2 — chassis mock-up inside 6–10 working days; a new handle profile needs 12–15 working days and an explicit tooling decision before it is built.
- Gate 3 — component certification: 8 km wheel wear run, 8,000 handle extension cycles, and ASTM B117 salt spray for 48 hours on every exposed metal part.
- Gate 4 — loaded roll and drop test: 12 kg payload, 20 km treadmill roll, then ISTA 3A on the packed carton before the shipper is signed off.
- Gate 5 — pre-production build inspected to AQL 2.5 under ISO 2859-1 General Inspection Level II, Critical 0 / Major 2.5 / Minor 4.0, then the 35–50 day bulk run to FOB Xiamen.
Plan the logistics at the same time as gate four: a rolling pack is bulky, so 500 units fill roughly 22 CBM and a 20GP at 28 CBM is the natural first container. Full process context is on the manufacturing process page, and certification expectations are listed under quality and certification.
Frequently Asked Questions (FAQs)
How is the wheel housing reinforced in a rolling backpack pattern?
The housing is drafted as a reinforced pocket that carries axle load into the base structure rather than into the shell fabric. The panel is cut from coated or double-layer material and dimensioned to the wheel diameter with clearance for the axle boss.
What clearance does a telescoping handle channel need?
Clearance on both the tube and the slider mechanism. A channel cut to the tube nominal size binds once the back panel is quilted or padded. The pattern also carries the reinforcement needed where the tube exits the shell, and clearance is confirmed on the pre-production sample before bulk release.
How are shoulder straps stowed without creating bulk against the back?
The stow pocket is patterned into the back panel with a zipper closure and enough depth for the webbing. Without that depth, the stowed straps create a ridge against the back when the pack is worn rather than rolled. Stow depth is dimensioned in millimetres so bulk matches the approved sample.
What kick plate construction protects the lower back panel?
A moulded or coated piece that wraps slightly around the base edge rather than stopping flat at the seam. A flat edge is exactly where plates peel. The plate covers the zone that meets kerbs, steps and vehicle boot sills.
How much weight do the wheel and handle assemblies add?
Component weights are recorded on the pattern so the finished specification can be quoted accurately instead of estimated. Wheel diameter, housing material and tube gauge all move the figure, and the total is confirmed before the pre-production sample, and finished weight is measured again at final inspection under AQL 2.5.
Can a rolling backpack pattern be graded to two cabin sizes?
Yes, but grading is re-dimensioning rather than scaling. The base, wheel housing and handle channel are each recalculated, because simply scaling the housing leaves wrong clearance at the axle boss and changes how the pack tracks when rolled. Both sizes are sampled separately, which runs 6 to 10 working days.
How is handle wobble controlled in bulk production?
Tube-to-channel clearance is checked on the pre-production sample and monitored during assembly. Wobble beyond the agreed limit and wheel misalignment are both Major defects under AQL 2.5, and cartons are drop tested to ISTA 3A before release. The acceptable wobble limit is agreed in writing before the 35 to 50 day bulk run starts.
Does a custom wheel housing mould change the sampling window?
Yes. Standard sampling runs 6 to 10 working days, but a custom housing mould extends it to 12 to 15 working days because tooling has to be cut first. Mould and screen charges run USD 300 to 2,500 depending on complexity.

The chassis is the pattern: frame, wheel housing and handle channel
A rolling backpack is two products stitched together, and the pattern work that decides whether it succeeds sits entirely in the chassis. The soft body can be re-specified in a day; the relationship between the frame sheet, the wheel housing and the telescoping handle channel cannot, because those three parts set the wheelbase, the tilt angle and the handle height, and all three are fixed the moment the chassis pattern is cut.
Wheelbase first. A narrow wheelbase lets a pack stand upright in a classroom aisle but tips on a kerb; a wide one is stable and will not fit between desk rows. For a school-format roller the usable band is roughly 200 to 260 mm between wheel centres, with a stand-stable tilt angle of 12 to 15 degrees from vertical before the bag falls. That tilt angle is a pattern output, not a marketing number: it comes from the height of the centre of gravity relative to the wheel axle, which in turn comes from how much of the volume sits above the frame. Packing the heaviest compartment low is a design instruction that should appear on the pattern sheet.
The handle channel is where prototypes rattle. A telescoping handle needs a sleeve with a clearance of 1.5 to 2.0 mm over the tube at every section; less and the tubes bind in humid weather, more and the handle visibly shakes. The sleeve also needs a closed top and a reinforced bottom stop, because the bottom stop takes the entire pulling load and will tear out of an unreinforced panel on the first full-speed drag across a car park. Housing the wheels follows the same logic: a moulded housing spreads the axle load into the frame sheet, while a webbing-and-patch housing concentrates it and fails at the stitch line.
| Element | Target | Tolerance | Test |
|---|---|---|---|
| Wheelbase | 200 to 260 mm | Plus or minus 3 mm | Tilt at 15 degrees, no fall |
| Wheel diameter | 65 to 80 mm | Plus or minus 1 mm | 20 km drum, no flat spot |
| Handle clearance | 1.5 to 2.0 mm per side | Plus 0.3 mm | Extend and retract, 5,000 cycles |
| Handle height | 850 to 1,000 mm extended | Plus or minus 10 mm | Static pull, 25 kg |
| Frame sheet | 3 to 4 mm PE board | Flat within 2 mm | Drop test, 6 faces |
| Kickplate | Moulded or 1.2 mm TPU | Covers base seam | Stair drag, 200 steps |
Validation: what a rolling programme has to pass before it ships
Rolling products fail in transit and in the field in ways a static pack never does, so the test plan has to be built around motion. A drum or treadmill test at 20 km with a rated load exposes wheel wear, bearing failure and axle loosening; a stair-drag test finds the kickplate and base-seam failures; a drop test on all six faces at the rated load finds frame-sheet cracking and housing fractures. Where a buyer wants a recognised reference, MIL-STD-810 transit drop and ISTA 3A both map cleanly onto a rolling pack, and quoting the standard by name in the purchase order removes the argument about what "drop tested" meant.
Hardware is the other recurring failure. Wheel durometer in the 75 to 85 Shore A band is the compromise between grip and wear: softer wheels grip and wear flat, harder wheels roll and skid on a wet floor. Bearings should be specified by type and shielded, not by diameter alone. And because rollers are used outdoors in winter, any exposed metal deserves a salt-fog result to ASTM B117, since the same telescoping tube that passes a pull test will seize after a season of road salt if the plating is thin.
Schedule the chassis honestly. A rolling pack takes the longer sampling window: 12 to 15 working days is realistic for a first build with a moulded housing, versus 6 to 10 for a soft-goods-only change, and the housing is the part most likely to land in the USD 300 to 2,500 tooling band. Mass production runs 35 to 50 days after sample approval, volumes start at 500 units per style and colour, and the sample fee of USD 50 to 150 is credited against the first bulk order. For context on how these tolerances are audited, see the quality and certification page, and for the school-format brief that most rollers serve, the school bag programme page is the natural companion. The drawstring pattern notes cover the opposite end of the complexity range.
Numbers age badly when copied into dozens of places, so the maintained version of this grid stays on quality control and certification.
